Help with mixing drum track (yes, ONE TRACK)

Ok so this awesome band from FL couldn't shell out $1000 for studio time and so decided to do it with what they had.

And unfortunately what they ended up having to do for their drum tracks was send all the signals to a mixer and then output that signal for recording. It doesn't sound that bad but putting it along with the other tracks really masks everything except (you guessed it) the cymbals.

The snare is at times loud but the drummer varies it a lot and that's really what messes up the mix. I have some compression on and it does help a bit however. I also tried slamming it with compression but that just sounds nasty and also (another twist) I assume the drummer was playing along to a guitar track because it is very faintly audible in the background which slamming it with compression makes it way noticeable.

As a side note I have the same drum track in three different tracks. One emphasizing the kick (eq'd to bring out the thump) and two panned left and right (not hard).

I also tried boxsound's Replacer (free drum replacer) to try and replace the snare but during the grinding parts (the fast parts) the drummer plays much quieter so the hits won't register. I am aware Drumagog exists but I am also aware of it's price..

I had a tune once where I lost the original tracks and I had to beef up the snare after I'd added vocals. All I has was the stereo mp3.

I doubled the stereo track then used a multiband compressor to cut away everything apart from the snare hits. They sounded like shit but it didn't matter as all I wanted to do was trigger a sample with drumagog. I don't know Replacer but Drumagog lets you adjust the sensitivity and resolution of the hits. It's really what you need for this sort of rescue job. You could multiband a snare track & trigger a snare sample, then do the same with the kick. Excess cymbals you can EQ out of there easy enough.
