Headphone Mix Problems

I'm not sure if this is the right place to post this but here i go anyways. I had two bands come into my home studio to do some recording and everything went smoothly as usual except for the headphones when tracking. I have my headphone amp hooked up to the first two aux sends on my mackie 24/8. My headphone amp already has problems the right side does not work at all but thats not my issue here. I have the out's of the headphone amp attached to the returns on my snake.

My problem is volume. When i get enough volume so that the drummer can hear the mix and his drums properly, it's usually way past the point where everything distorts and you cant really tell what is going on in the headphones. The meters on the headphone amp are always in the red. If the right side was working would i need less volume and it wouldnt distort? Or am i hooked up wrong?

Any help would be appreciated.

depends on the amp circuits. But probably no.
I think you should get or build a new amplifier.

After exams I'm going to build cheap 4xstereo headphone amp, plus maybe an A-class one for monitoring.
